We handle dividing up the work pretty well. Sadly, we can never get enough people online at once outside of WoE =/
I've also never been available for the kill count portion of the quest (I work pretty bizarre hours), so I'm STILL unable to make any kind of comment on it. Even after all this time :< As for the tokens, I still like the idea of them and that they are vendable!

That's why you control the timing. You can take all the time in the world placing 50 chars on the final npc of a single seal. If say, you're gaining the ability to one shot LKs with ease, I don't see the issue in taking a couple of weeks questing up and placing all the chars on that npc. The item you are working on can change pvp and WoE for many people.... not only your own guild.
The following WoE you place your guild in as many realms as possible.
Then you make a list of guildleaders who currently own castles.
/invite Xellie
/invite "vry pwrful"
/invite "Hardcore Monkey"
/invite Chipotle
/invite Showstopper
....etc. This allows you to see if the guildleader is online in a rather subtle way. ( I rarely if ever see guildleaders not in a party, so there you go, if it says they're not online you're good).
By placing the characters in advance, you can schedule a time with your party. You can close the seals if you want. It doesn't matter if another guild is doing it, the work of stealing the seal roll happens here. It can happen in the dungeon but you have to wait for the planets to align if you're chancing your party being on when someone else does it.
So the next step is send someone to scope out all the GDs and look at the final npcs of each open seal quest. Some guilds will put chars in those rooms and get ready to go if they are stationed on the npcs too or if they have all the other bs ready. So nobody watching the npcs? Its time to turn in your quests.
Guildleader heads down to gd with the set and stones. You can do the killcount/mvp with 3 people fairly fast. Asking a couple of champ friends to bodyguard you won't hurt. Chances are it won't be an issue since it only takes ~15 mins in total. Not even Valhalla can be ready to stop a guild that fast with no notice.
Protip! Make a google doc spreadsheet with the guild so they can work on the quests as a group. Record all the chars seal status and you can use the same set of seal chars for 2~3 rolls normally! ?Just close the seal out on a different seal each time.
That's the big secret. You don't even all have to be online all at once. It's not that hard.
